Four basic choices and seven practical options
Older Kofax, Captiva, OpenText, and Datacap environments present four basic choices: improve the current system, move to a newer system from the same vendor, replace the system, or outsource selected work or the full operation.
The right choice depends on two questions: which components still meet requirements, and what is forcing the organization to reconsider the environment. The trigger may be product risk, vendor risk, project risk, or excessive cost. Product risk exists when the technology cannot meet required functional, performance, security, integration, audit, scalability, or deployment requirements. Vendor risk exists when product direction, investment, service, or support creates uncertainty about the environment’s continued viability. Project risk exists when the vendor or implementation partner may not deliver required changes on time, within budget, or at the required quality. Cost becomes a reason to change when software, infrastructure, support, upgrade effort, internal staffing, and manual work exceed the value the environment provides.
Assess intake, scanner control, intelligent document processing, staff review, workflow, reporting, integrations, support, and daily operations separately. A weakness in one component may require a focused improvement. Failure across several components may justify an upgrade or replacement. A staffing, facility, capacity, or continuity problem may support outsourcing even when the technology remains usable.
In this article, intelligent document processing, or IDP, includes document separation, classification, data extraction, confidence scoring, and staff review of low-confidence results. These capabilities may use artificial intelligence, machine learning, rules, optical character recognition, and other document-processing technologies.

The four choices contain seven practical options. Each option changes the technology, implementation effort, cost, supplier responsibility, and operating model. The supplier names in the article serve as category examples. Document-analysis services, IDP products, capture systems, workflow platforms, and managed services perform different functions. Evaluate each product against the functions required for the selected option.
Choice 1: Keep the current system and improve IDP
Option 1: Add an outside document-reading product
Keep the installed Kofax or Tungsten, OpenText or Captiva, or IBM environment for the functions that continue to meet requirements. Add another product for separation, classification, extraction, or confidence scoring.
Examples include Microsoft Azure AI Document Intelligence, Amazon Textract, Google Cloud Document AI, UiPath IXP, Hyperscience, ABBYY Vantage, and Infrrd. Microsoft, Amazon, and Google provide document-analysis services. UiPath, Hyperscience, ABBYY, and Infrrd provide broader combinations of IDP, staff review, workflow, monitoring, and automation.
Use this option when intake, scanner control, staff review, audit records, workflow, and delivery to business systems perform adequately and IDP creates excessive review or rework.
This option limits implementation disruption and divides responsibility across the installed system and the new product. Assign ownership for model maintenance, error investigation, performance monitoring, security, and failures that cross the two environments.
Choice 2: Move to a newer system from the same vendor
Do not choose a same-vendor upgrade when weak product direction, poor service or support, or repeated delivery failures caused the organization to reconsider the environment.
Option 2: Upgrade and retain outside document-reading products
Replace the older installed environment with a current offering from the same vendor. Retain document-reading products from other suppliers.
Examples include moving from an older Kofax Capture or TotalAgility environment to a current Tungsten TotalAgility release, moving from Captiva or OpenText Intelligent Capture to an appropriate current OpenText Capture offering, or modernizing an older Datacap implementation and retaining external document-reading services.
Use this option when staff review, workflow, reporting, support, security, or maintainability requires improvement and an outside document-reading product provides measurable value.
Test the upgraded platform and the external product as one operating environment. Confirm migration, staff review, exception handling, reporting, security, and delivery to business systems.
Option 3: Upgrade and use products the vendor sells or formally supports
Move to the vendor's current system and use document-processing products that the vendor sells or formally supports.
Examples include Tungsten TotalAgility and its current document-processing capabilities, OpenText Capture or Core Capture and related OpenText services, or IBM Datacap with IBM Automation Document Processing. Confirm the supported combination, deployment model, interfaces, release requirements, and support responsibilities in writing.
Use this option when the organization wants fewer support boundaries, coordinated upgrades, and one primary vendor relationship.
This option increases dependence on the vendor's products, hosting choices, release schedule, and supported connections. Require data portability, configuration export, model export where available, transition support, and termination assistance.
Choice 3: Replace the current system
Option 4: Replace it with one primary platform or supplier
Retire the current environment and select one primary platform or supplier whose products provide the required IDP, staff review, workflow, reporting, monitoring, and delivery to business systems.
Potential suppliers include UiPath, Hyperscience, ABBYY, Infrrd, Tungsten Automation, OpenText, and IBM. Confirm the scope of scanner control, image cleanup, batch management, staff review, orchestration, analytics, and production support.
Use this option when several parts of the installed environment require replacement and the organization wants one supplier to carry most product responsibility.
Plan for document and configuration conversion, new rules and models, staff training, parallel operation, volume testing, final cutover, retirement of the old system, and supplier exit requirements.
Option 5: Build the replacement from several products
Select separate products for intake, scanner control, IDP, staff review, workflow, reporting, and delivery to business systems. Connect them through organization-built services.
Microsoft, Amazon, or Google services may provide IDP. Another product may provide staff review and workflow. A capture product may control production scanners and batches.
Use this option when proven requirements call for separate products and the organization has permanent product, architecture, integration, security, testing, and support capacity.
The organization owns the integration design and coordinates failures across supplier boundaries. Fund a permanent team to test releases, monitor interfaces, secure data movement, manage models, diagnose failures, and maintain service levels.
Choice 4: Outsource processing work
Option 6: Outsource selected work
Transfer a defined part of the process to a service provider. The scope may include mail opening, document preparation, scanning, intake, initial staff review, or first-stage validation.
Use this option when a staffing, facility, intake, continuity, or capacity problem creates the main constraint. Define the system that will handle the remaining work and the provider connection to that system.
Require document-level status, timestamps, chain-of-custody records, received-volume reconciliation, quality results, handoff rules, exception ownership, security controls, and named responsibility for errors.
The organization keeps regulatory accountability, data ownership, control requirements, oversight, and responsibility for the end-to-end outcome.
Option 7: Outsource most of the operation
Transfer intake, classification, extraction, staff review, exception handling, and daily service management to a provider.
Use this option after leadership decides to stop operating most of the process directly and establishes a retained oversight team.
The contract must cover service levels, quality, pricing, volume changes, security, audit access, regulatory support, data rights, business continuity, transition assistance, and exit rights. Require the provider to return data, operating records, configurations, and other materials needed to move the work.
The provider runs the operation. The organization keeps accountability for compliance, controls, customer outcomes, downstream systems, and the decision to continue or change the arrangement.
Which options belong on the first shortlist?
Assess product risk, vendor risk, project risk, and five-year cost. Identify each component that requires change and determine whether the incumbent vendor can correct it. Do not keep a product only because it still works, choose a vendor only because its product performs well, or accept a lower purchase price that creates higher implementation, support, staffing, or operating costs.
When IDP is the main problem, compare Option 1 with Option 4. Option 1 preserves working intake, review, workflow, and business-system connections. Option 4 measures the cost and value of replacing the full environment.
Add a same-vendor upgrade when the platform, support model, security, workflow, reporting, or maintainability requires change. Use a several-product replacement when a proven requirement justifies the permanent engineering commitment. Use selective outsourcing for a defined operating constraint. Use full outsourcing after leadership approves the operating model and retained oversight.
Compare total cost
Calculate the following costs for each option:
Implementation, migration, conversion, testing, and cutover.
Software, cloud, support, and service-provider charges.
Infrastructure, storage, network, monitoring, and security.
Internal operations, engineering, model maintenance, administration, and supplier management.
Integration maintenance and release testing.
Staff review, errors, rework, downtime, and failed downstream delivery.
Five-year total cost using the same volume and staffing assumptions.
Test every option with the same work
Create a representative document set that reflects production document types, channels, languages, image quality, volumes, and exceptions. Establish the correct document boundaries, classifications, and field values before testing.
Give suppliers a separate set of documents for configuration or training. Protect the final evaluation set until the scored test begins. Make every finalist process the same evaluation documents under the same operating conditions.
Test average and peak volumes, unavailable downstream systems, failed jobs, reprocessing, security controls, and changes to document types or fields.
Measure:
Document separation accuracy.
Document classification accuracy.
Critical-field accuracy.
Percentage completed without staff review.
Staff-review time and number of corrections.
False acceptance and false rejection.
Exception volume and resolution time.
Throughput at average and peak volumes.
Recovery after a failed job or unavailable business system.
Audit history and chain-of-custody evidence.
Acceptance by downstream systems.
Security and access-control results.
Effort required to add or change a document type.
Cost per completed document.
Implementation cost and five-year total cost.
Report results by document type and by each variable that affects performance. A combined average can conceal poor results for critical documents.
Retain every input, output, error log, report, configuration, staffing assumption, pricing assumption, and written supplier commitment. Score capabilities available during the evaluation and capabilities covered by an enforceable delivery commitment.
Conclusion: Choose based on the components that require change
Assess intake, scanner control, IDP, staff review, workflow, reporting, integrations, support, and daily operations separately. Use the results to eliminate options that solve the wrong problem or require more change than the environment warrants.
Compare the remaining options with the same production documents, volumes, service requirements, security controls, staffing assumptions, and five-year cost model.
